BEST PROBLEM SOLVING PROCESS


Solving Major Problems in a Disciplined Way
(Also known as Global 8D Problem-Solving)

When your company runs into a major problem, you need to address it quickly. However, you also need to deal with it thoroughly and ensure that it doesn't recur – and this can take a lot of effort and elapsed time.
The 8D Problem-Solving Process helps you do both of these seemingly-contradictory things, in a professional and controlled way.
In this article, we'll look at the 8D Problem-Solving Process and we'll discuss how you can use it to help your team solve major problems.
Origins of the Tool

8D Problem-Solving Process
The Ford Motor Company developed the 8D (8 Disciplines) Problem-Solving Process, and published it in their 1987 manual, "Team Oriented Problem Solving (TOPS)." In the mid-90s, Ford added an additional discipline, D0: Plan. The process is now Ford's global standard, and is called Global 8D.
Ford created the 8D Process to help teams deal with quality control and safety issues; develop customized, permanent solutions to problems; and prevent problems from recurring. Although the 8D Process was initially applied in the manufacturing, engineering, and aerospace industries, it's useful and relevant in any industry.

The eight disciplines are shown in figure 1, below:

he 8D Process works best in teams tasked with solving a complex problem with identifiable symptoms. However, you can also use this process on an individual level, as well.

Applying the Tool
To use the 8D Process, address each of the disciplines listed below, in order. Take care not to skip steps, even when time is limited; the process is only effective when you follow every step.

Discipline 0: Plan
Before you begin to assemble a team to address the problem, you need to plan your approach. This means thinking about who will be on the team, what your time frame is, and what resources you'll need to address the problem at hand.

Discipline 1: Build the Team
You should aim to put together a team that has the skills needed to solve the problem, and that has time and energy to commit to the problem-solving process.
Keep in mind that a diverse team is more likely to find a creative solution than a team of people with the same outlook (although if outlooks are too diverse, people can spend so much time disagreeing that nothing gets done.)
Create a team charter that outlines the team's goal and identifies each person's role. Then, do what you can to build trust and get everyone involved in the process that's about to happen.
If your team is made up of professionals who haven't worked together before, consider beginning with team-building activities to ensure that everyone is comfortable working with one another.

Discipline 2: Describe the Problem
Once your team has settled in, describe the problem in detail. Specify the who, what, when, where, why, how, and how many; and use techniques like CATWOE and theProblem-Definition Process to ensure that you're focusing on the right problem.
Start by doing a Risk Analysis – if the problem is causing serious risks, for example, to people's health or life, then you need to take appropriate action. (This may include stopping people using a product or process until the problem is resolved.)
If the problem is with a process, use a Flow ChartSwim Lane Diagram, or Storyboard to map each step out; these tools will help your team members understand how the process works, and, later on, think about how they can best fix it.
Discovering the root cause of the problem comes later in the process, so don't spend time on this here. Right now, your goal is to look at what's going wrong, and to make sure that your team understands the full extent of the problem.

Discipline 3: Implement a Temporary Fix
Once your team understands the problem, come up with a temporary fix. This is particularly important if the problem is affecting customers, reducing product quality, or slowing down work processes.
Harness the knowledge of everyone on the team. To ensure that each person's ideas are heard, consider using brainstorming techniques such as Round Robin Brainstorming or Crawford's Slip Writing Method, alongside more traditional team problem-solving discussions.
Once the group has identified possible temporary fixes, address issues such as cost, implementation time, and relevancy. The short-term solution should be quick, easy to implement, and worth the effort.

Discipline 4: Identify and Eliminate the Root Cause
Once your temporary fix is in place, it's time to discover the root cause of the problem.
Conduct a Cause and Effect Analysis to identify the likely causes of the problem. This tool is useful because it helps you uncover many possible causes, and it can highlight other problems that you might not have been aware of. Next, apply Root Cause Analysis to find the root causes of the problems you've identified.
Once you identify the source of the problem, develop several permanent solutions to it.
If your team members are having trouble coming up with viable permanent solutions, use the Straw Man Concept to generate prototype solutions that you can then discuss, tear apart, and rebuild into stronger solutions.

Discipline 5: Verify the Solution
Once your team agrees on a permanent solution, make sure that you test it thoroughly before you fully implement it, in the next step.
Consider:
· Conducting a Failure Mode and Effects Analysis (FMEA) to spot any potential problems.
·  Using Impact Analysis to make sure that there will be no unexpected future consequences.
· Using Six Thinking Hats to examine the fix from several different emotional perspectives.
Last, conduct a Blind Spot Analysis to confirm that you and your team haven't overlooked a key factor, or made an incorrect assumption about this solution.

Discipline 6: Implement a Permanent Solution
Once your team reaches consensus on the solution, roll your fix out. Monitor this new solution closely for an appropriate period of time to make sure that it's working correctly, and ensure that there are no unexpected side effects.

Discipline 7: Prevent the Problem From Recurring
When you're sure that the permanent solution has solved the problem, gather your team together again to identify how you'll prevent the problem from recurring in the future.
You might need to update your organization's standards, policies, procedures, or training manual to reflect the new fix. You'll likely also need to train others on the new process or standard. Finally, you'll need to consider whether to change your management practices or procedures to prevent recurrence.

Discipline 8: Celebrate Team Success
The last step in the process is to celebrate and reward your team's success. Say "thank you" to everyone involved, and be specific about how each person's hard work has made a difference. If appropriate, plan a party or celebration to communicate your appreciation.
Before the team disbands, conduct a Post-Implementation Review to analyze whether your solution is working as you thought, and to improve the way that you solve problems in the future.

Business Model

What is a business model?
Your business model defines the way your SME operates. A good business model outlines exactly how you’re going to make your business work and essentially explains how your business is going to make money.
Because your business model combines your vision for your SME (the why) with the means of achieving your vision (the how), it’s critical that you take the time to put one in place and work to refine this on an ongoing basis.
The difference between a business model and a business plan
Don’t confuse your business model with your business plan. Remember that your business plan is an operational document that’s usually in place for a three to five-year period. It outlines your plans to grow your SME and make it sustainable (i.e. expansion projections; how to drive sales; when to introduce new products etc).
Your business model on the other hand, defines how your business will make money. As such, it functions as the engine-room of your business plan, showing you how your business will actually operate.

How to develop your own business model
Develop your own business model by asking yourself the following questions:
  • What is the flow of transaction within my business?
  • Who are the key players involved in making these transactions?
  • What is my value proposition to the market? (What makes my business unique?)

Planning for Upcoming Next Year 2013

The end of the year is here! But as you kick back into chill mode and prepare to enjoy a well-deserved holiday, consider giving yourself a head start for 2013 by laying the preparation to give your personal brand a boost when the New Year rolls in.
Strategise now. If you put plans into place now, you’ll have a significant advantage in the beginning of the new calendar year and you’ll quickly be able to start implementing them to make a positive difference in your career. Define your personal branding and marketing objectives for 2013. Write them down. Do you want to enhance your visibility in the workplace? Do you want to position yourself as an expert in your field? Will your focus be on developing a network and focusing on mutually beneficial relationships?

Identify actions to support your objectives. When you know what you need to do, it’s much easier to act on it quickly and decisively. Spare yourself the time in 2013 and plan your personal branding and marketing to-do list now. If your objective is to position yourself as an expert in your field, find platforms to share your knowledge, such as articles in industry publications, speaking at trade events or writing a white paper. If you plan to build your online profile, investigate which social media platform will work best for you and develop a strategy to roll out as soon as you get back to work in 2013.

Focus on doing less, better. Being busy doesn’t necessarily mean you’re being efficient. Rather than dividing your attention between too many projects or goals and diluting your impact, focus on a handful of key opportunities and think how you can best showcase the value you add and highlight your strengths.

Schedule time to work on your goals. To ensure your goals don’t fall by the wayside in 2013, you’ll need to dedicate time to achieving them. If you want to focus on building your network, sign up for a relevant business group or industry body. If you plan to market your personal brand more efficiently, block out an afternoon every week in your diary to spend time focusing on activities that will help you accomplish this goal.

Invest in the necessary resources. It’s much easier to get the job done if you’ve got the right tools and support. Identify gaps in your skills and knowledge that may stand in the way of reaching your goals and find ways to fill these gaps, whether it means investing in a social media course, reading up on presentation skills during the holidays or finding a personal branding buddy so you ca help each other and keep one another accountable.

Eliminate the passion killers:

That’s a tall order. More often, leaders fall into the trap of becoming passion killers. 
One practical way forward is asking your team to catalog “passion killers,” and systematically try to eliminate them. 
Common ones include endless meetings, email that’s too long or too short, lack of customer input, hypercritical reaction to ideas, no recognition, no coaching and interdepartmental conflict. 
That’s a daunting list. 
Start with the easy ones: Eliminate meeting A, revise form B, and get yourself a coach.

Learn from the Bald Eagle ways to become a Smart Businessman:

When I read about bald eagles and about the way they live, I always start thinking about what a businessman can learn from them in order to become successful and that is what this article is about.

1.Vision
Bald eagles are birds that can often be found on very high altitudes. There they soar and with their very sharp eyesight they have a clear view on the world below them and especially on the prey they want to catch; fish, that is what they like most.
They can see the milky white spot in the water from a distance of many miles. In high places they build their nests.
On a rock, on the top of a tree but always on a spot where they
have a good view on the world that surrounds them. And from
their castle they see what is happening around them and that
gives security.

The businessman should also have a clear view on what is happening in the market. 
From very far he should recognize his potential customers and "attack" them at the right moment. At the same time he should be aware of the dangers that surround him, anticipate, absorb the environment and be prepared to act immediately.

2.Knowledge
Bald eagles are confined to their territories. With the seasons
some migrate but you find bald eagles only in a specific habitat
namely forests, mountains and near sea and rivers. You won't
find them in the desert. In their habitat they know what to do,
where they can find prey and which dangers surround them. By
instinct and by learning they have knowledge about the way they
have to conduct their lives and about how they have to behave
in this habitat. They will never go beyond the limitations of this
frame work. If they do, they die.

This holds a lesson for the businessman. He should know everything about his business and when I say everything, I mean
everything. He should know all about the products he sells from beginning to end, every detail should be an open book to him. He can never be surprised with questions on which he has no answers. He should know about marketing techniques, the position and plans of competitors etc., etc. And if he doesn't possess this knowledge by nature, he has to learn it.

3.Enough is enough
When Bald Eagles catch prey, they will catch only one fish at a time.It is not possible for them to catch more. But they know precisely how to catch this one fish.Their flying skills, their strong talons and their eyesight are extremely well developed and fit for the job. 
Almost every attempt to catch a prey is successful.

This phenomenon also holds a wise lesson for the businessman.
He has to restrict himself to a number of products he can handle and products that matches his skills and abilities. 
To stay in the animal world: if you are a cow don't try to jump fences like a horse. People will only laugh at you. 
It is better to sell one product very well than ten without a satisfying result.

4.Courage
Bald eagles mate for life and they are absolutely loyal to each other. 
From high altitudes the two birds tumble down in a dangerous free fall. Mocking the laws of gravity they unite.Only just above the tree tops they separate and fly wing by wing to the nest. This spectacular show requires great courage. 

A businessman also needs courage to be successful. He has to make decisions about difficult and uncertain subjects. And he also needs to know when to stop his free fall. Having courage to make difficult decisions is not synonymous for being reckless. A decision that leads to disaster is not a decision, but a wild guess.

You see....the businessman can learn a great deal from this majestic bird that embodies not only beauty, strength and freedom but that possesses also the essential conditions and abilities to survive.

The beginning businessman as well, who is maybe starting his business in great uncertainty about the future, can learn from the bald eagle:

Said Bakhressa Gulam Dewji, Rostam Aziz, Reginald Mengi na Ali Mufuruki, wametajwa na Jarida la Ventures Africa linalozungumzia masuala mbalimbali ya uchumi wa Afrika kuwa ndiyo matajiri zaidi nchini.

Anayeongoza katika orodha hiyo ni Bakhressa anayemiliki mali na fedha zenye thamani ya Dola za Marekani 620 milioni sawa na Sh992 bilioni (D
ola moja Sh1,600) akifuatiwa na Dewji ambaye utajiri wake ni Dola 560 milioni (Sh896 bilioni). Wengine na kiasi cha mali na fedha wanazomiliki kwenye mabano ni Rostam (Sh672 bilioni- Dola 420 milioni) Mengi (Sh448bilioni- Dola 280 milioni) na Mufuruki (Sh176 bilioni - Dola 110 milioni).

Matajiri hao wamepatikana baada ya kuangalia nafasi zao kifedha, ufanisi wa kampuni zao katika soko la hisa, mfumo wa wanahisa katika soko la hisa na mtiririko mzima wa fedha katika akaunti zao kwenye benki mbalimbali.

Jarida hilo linalotoka mara moja kwa mwezi kutoka Afrika Magharibi, limesema matajiri hao wa Tanzania ni kati ya Waafrika wenye utajiri ambao ni mabilionea 4,800 kutoka mataifa 17.
Asilimia kubwa ya watu 1,523 ni mamilionea na wamo katika ripoti ya watu matajiri Afrika.
Jarida hilo linataja jinsi matajiri hao walivyokuwa wajasiriamali wadogo kabla ya kuibuka na kuwa mabilionea.

Jarida hilo limesema chanzo cha utajiri wa Bakhressa ni mapato yanayotokanana uzalishaji wa bidhaa mbalimbali kwenye viwanda vyake.

Mfanyabiashara huyo aliacha shule akiwa na umri wa miaka 14 na kuanzisha biashara zake. Alianza kuuza urojo Zanzibar na baadaye alifungua mgahawa miaka ya 1970.

Mgahawa huo ulipanuka na alitumia faida yake kufungua mashine ya kusaga pamoja kiwanda za usindikaji vyakula, huku akiunda Kundi la Makampuni ya Bakhressa.
Aliendelea kusindika vyakula mbalimbali na kutengeneza unga wa mahindi na baadaye kuanzisha kiwanda cha kuoka mikate na baadaye kutengeneza chocolate, ice cream, vinywaji na makasha ya kufungashia bidhaa. Kutokana na shughuli hizo, kwa mwaka huingiza Sh800 milioni.
Kampuni zake kwa sasa zinafanya biashara mbalimbail katika nchi za Tanzania, Uganda, Malawi, Rwanda na Msumbiji na ameajiri zaidi ya wafanyakazi 2,000.

Gulam Dewji
Mfanyabiashara huyo ana utajiri unaokadiriwa kufikia Dola 560 milioni kutokana na kuzalisha bidhaa na kutoa huduma mbalimbali.
Ni mmoja wa mataikuni wa Tanzania tangu miaka ya 1970 na kazi yake kubwa ilikuwa kuingiza bidhaa mbalimbali kutoka nje.

Alianza na kampuni ndogo aliyoiita Mohammed Enterprises Tanzania, ambayo kwa sasa ni kati ya kampuni kubwa Afrika Mashariki na Kati.
Miongoni mwa mali zake ni Kiwanda cha 21st Century Textiles, moja ya viwanda vikubwa vya nguo Kusini mwa Jangwa la Sahara. Kampuni yake ina viwanda vinne, Tanzania na Msumbiji huku ikizalisha Dola 100 milioni kwa mwaka. Pia kampuni hiyo husindika juisi kwa matunda ya Tanzania, mafuta ya kula, sabuni na tishu.

Kampuni hiyo pia inamiliki kampuni ya bima, makontena, kampuni za kuuza mafuta ya petroli na maduka ya kuuza bidhaa mbalimbali zaidi ya 100 Tanzania nzima.
Hata hivyo, Gulam alisema jana kwamba takwimu zilizotolewa zimekosewa. Alisema kwa sasa yuko nje ya Dar es Salaam na atatoa taarifa sahihi atakaporejea.
“Kuna baadhi ya tarakimu zimekosewa niko Morogoro kuangalia biashara zangu nikirudi Dar es Salaam nitazungumza,” alisema Dewji.

Rostam Aziz
Ameelezwa kuwa utajiri wake umetokana na kuendesha shughuli zake mbalimbali ikiwamo kampuni za mawasiliano ya simu, madini na biashara za usafiri wa meli.
Mwanasiasa huyo mwenye asili ya Asia, alichaguliwa kwa mara ya kwanza kuwa Mbunge wa Igunga mwaka 1993 na alishinda kwa vipindi viwili.

Aliachana na ulingo wa siasa mwaka 2011. Anamiliki asilimia 19 ya Hisa za Kampuni ya Vodacom ambayo ina wateja zaidi ya milioni nane.

Ameelezwa pia kuwa anamiliki Kampuni ya Ujenzi ya Caspian na sehemu ya Bandari ya Dar es Salaam kwa kushirikiana na Kampuni ya Hutchison Whampoa ya Hong Kong.
Akizungumzia utafiti huo, alisema: “Umefanyika kwa umakini isipokuwa tu kwa upande wangu wanasemas ninamiliki asilimia 19 ya Kampuni ya Vodacom kitu ambacho si sawa kwani ninamiliki asilimia 35.”

Mengi anakimiliki kampuni mbalimbali ikiwemo vyombo vya habari, viwanda vinavyozalisha vinywaji baridi vya Coca-Cola na ana mgodi wa dhahabu.

Mfanyabiashara huyo baada ya kufanya kazi ya uhasibu ambayo ndiyo taaluma yake, alifanya biashara ya kutengeneza kalamu za wino zilizopata soko kubwa Afrika Mashariki.
Leo hii, IPP Group ambayo Mengi ni mwenyekiti wake, inamiliki magazeti mbalimbali ikiwemo Financial Times, ThisDay na The Guardian, televisheni mbili kubwa Afrika Mashariki na Kati EATV na ITV na vituo vya redio. Anamiliki Kampuni za IPP Gold na Handeni Gold.
